AI performance is improving fast. So why aren't companies seeing results? Model performance has improved 60-70% over the last couple of years. But most enterprises still struggle to turn that into business impact. Matthew Fitzpatrick has spent 12 years in the trenches of enterprise AI, from leading 7,000 engineers at QuantumBlack by McKinsey to running Invisible Technologies, used to improve models for over 80% of the world's top AI companies. His diagnosis of why projects stall is direct: Messy data. No clear definition of "good." Workflows that were never redesigned. And AI initiatives left entirely to the tech team. That last one is the biggest. When no business leader takes operational ownership of the outcome, the project spins. It is now making a comeback, in part because of the efforts of local founders, the university, investors and the local government." So unlike almost every other vendor, the API is the first class citizen from the first line of code." Microsoft's 2026 Work Trend Index lands on a finding that should reshape how leaders think about AI investment. Organizational factors like culture, manager support, and talent practices account for 2x the reported AI impact of individual mindset and behavior. The real question for leaders is whether the organization is built to unlock the skills their people already have. The data on managers makes this concrete. When managers create psychological safety around experimentation, employees report up to 20 points higher AI readiness and value, and are 1.4x more likely to be high-frequency users of agentic AI. This is what the report calls the Transformation Paradox: employees ready to reinvent how they work, inside systems still rewarding the old way. Closing that gap is the job of every leader right now. Leaders have a transformation strategy. Their employees already moved on without them. Microsoft's 2026 #WorkTrendIndex didn't just run surveys. It pulled trillions of anonymized signals across the Microsoft 365 ecosystem and the gap it found between where employees are and where leaders think they are is striking. Only 13% of those surveyed feel adequately rewarded for reinventing work processes.
