After studying and building real-world architectures, I realized something: AI is not just about models. It’s about systems. So I redesigned the typical “AI Agent Architecture” into something closer to reality The Truth About Modern AI Systems A real AI system is not just: Input → LLM → Output That’s a demo, not a system. A production-ready AI architecture requires multiple tightly connected layers: 1. Orchestration Layer (The Brain) This is where intelligence actually happens: Task decomposition Agent coordination Workflow execution Without orchestration, your “AI agent” is just a script. 2. A Large Language Model reasons with language and generates responses from its training data. Use it when: You need writing, summarizing, rewriting, or general Q&A. Strength: Fastest and cheapest to deploy. Works out of the box with no custom data. Watch out for: It doesn't know your internal data. Hallucination risk increases on specific facts. Example: Drafting emails, summarizing meetings, answering general questions. The mistake most teams make: treating the LLM as the finished product when it's actually just the starting point. RAG: The Researcher: RAG grounds the LLM in your actual data. Instead of relying on training knowledge, it retrieves relevant context from your documents, policies, or knowledge base before generating a response. Use it when: The answer lives in your internal data, not in general training. Strength: Finds answers in your actual data. Reduces hallucination with source references. Watch out for: A dirty knowledge base produces dirty answers. Missed retrieval still causes wrong outputs. Example: An HR chatbot that searches the employee handbook before responding. Here's the full Agent Development Kit: Layer 1 — CLAUDE.md → The Memory Layer Architecture rules, naming conventions, test expectations, repo map. Always loaded. Always active. Two scopes: • ~/.claude/CLAUDE.md → global • .claude/CLAUDE.md → project This isn't context you paste in before every session. It's context that never needs repeating. The agent's constitution. Layer 2 — Skills → The Knowledge Layer Each SKILL.md carries a description. Claude matches it at runtime and forks the skill into an isolated subagent. On-demand, never always-on. Task-specific knowledge without inflating your main context window. Modular by design. Layer 3 — Hooks → The Guardrail Layer PreToolUse → PostToolUse → SessionStart → Stop → SubagentStop This is the layer most teams skip. And the one they regret skipping first. Hooks are NOT AI. Most people underestimate how much leverage lives inside the .claude/ directory. It’s not just configuration… it’s where you actually shape how the agent thinks and behaves inside your project. When this setup is weak or missing, you start noticing things like: repeating the same instructions every session constantly re-explaining project rules inconsistent outputs across tasks no structured workflow for common actions too much back-and-forth just to get basic work done A solid setup quietly removes all of that friction. Here’s what actually matters: - CLAUDE.md This is your project brain. Put in your architecture, tech stack, folder structure, coding style, conventions, and how you expect code to be reviewed. - local config files Keep personal preferences separate from team rules. This avoids confusion when working in shared repositories. - commands / rules / skills Anything you repeat often should become reusable. Think: testing flows, deployment steps, commit patterns, API design rules. - permissions / settings Be intentional about what the agent can access or modify. Once it starts touching real files or running commands, this becomes critical. - hooks Use them for consistent checks and automation steps you don’t want to rely on the model remembering every time. The simple truth: If you keep repeating instructions to Claude, your setup is incomplete. Your model can't talk to Slack, search engines, or databases on its own. MCP fixes that with a standardized protocol: → Query comes in → MCP Client picks the right server → Server fetches data or triggers an action → Everything gets sent back to the model Instead of building custom integrations for every tool, MCP gives you one clean interface that works across any agent that speaks the protocol. Use this when your agent needs to work with real-world tools and APIs. RAG: The Knowledge Layer RAG is about grounding. LLMs don't know your private data. RAG fixes that. → Convert your documents into embeddings → Store them in a vector database → Query comes in → retrieve the most relevant chunks → Send those chunks + query + system prompt to the model The answer is now based on your data, not just general training. No hallucinations. No outdated context. Use this when you need accurate answers from your own content — docs, PDFs, internal knowledge bases. Agent Skills: The Execution Layer Skills are about action. This is where your agent stops answering and starts doing. → Run Python code → Read and write files → Call APIs → Automate multi-step tasks The model decides: answer this, or use a skill? Then it executes and returns the result. Use this when your agent needs to take actions, not just respond. How they fit together: This is where most builders get it wrong. You don't choose one. You combine all three. → RAG gives your agent the right knowledge → MCP connects it to tools and systems → Skills let it execute tasks end to end That's why strong agents feel useful. They don't just answer. They fetch, decide, and act. But here’s what I learned the hard way: Too much of a good thing can break what you’re trying to build. Overworking kills creativity. Over-managing kills trust. Over-communicating kills clarity. The goal isn’t “more.” It’s enough, at the right time. Now I ask myself: “Is this improving it… or just adding noise?” Because growth isn’t just about effort. It’s about restraint. I was speaking to an Account Manager about a Texas-based role today. The JD asked for 5+ years of experience. He was exclusively hunting for 14+ years. When I asked why, he said, "If they are in the budget, 14 years is always better than 5, right?" Wrong. In my experience screening hundreds of Java devs, a 14-year veteran and a 6-year veteran are usually looking for two completely different things: The Coding vs. Leading Gap: Most 14+ year engineers have transitioned into Architect or Lead mindsets. They think in systems and strategy. But the Hiring Manager? They need someone to get into the weeds of Spring Boot and write high-performance code 8 hours a day. The Skill Decay Risk: It’s a harsh truth. I’ve seen many 14+ yrs seniors with poorer hands-on coding skills than a hungry 6+yrs dev. They are great at meetings, but struggle with Concurrency or JVM tuning when put on the spot. The Account Manager-as-Hiring-Manager Syndrome: AMs fail when they try to ✌️improve✌️ the JD instead of filling it. If the client wants a Developer, don't send them an Architect just because the years of experience look impressive on paper. The AM spends 5 weeks searching for a unicorn that the Hiring Manager doesn't even want. Stick to the Sweet Spot. A dev with 6-8 years of experience is often more technically sharp and eager to code than someone who has been doing it since the early 2000s. Sure, you might get lucky and close a couple of positions by up-levelling candidates just because they fit the budget. But as a long-term business strategy? It’s a losing game. Will the new $100K H1B fee reshape IT hiring in Germany? In the US, companies will now pay $100K per year for every foreign professional on an H1B visa. - Will this give Germany and the EU a competitive edge in attracting talent? - Or will engineers look elsewhere? - Or maybe US companies will simply open offices abroad to hedge political risks. What does that mean for Germany? 👉 4–5 years ago, we had to hunt for every IT role. 👉 Today, we get hundreds of applications for most tech jobs. 👉 Exceptions: product, security, and embedded engineering. I expect even more engineers coming — from India (Chancenkarte) and from German universities. Many already spend 3–4 months job hunting. The biggest imbalance? Language. With B1–B2 German → you’re hired. 🥰 Without → most doors stay closed. 🥸 And with fewer English-speaking vacancies, unemployment risk grows. 💡 My advice to every professional coming to Germany: Learn German. It’s the single biggest factor in landing a job in Germany 🇩🇪
