This transaction took an enormous amount of work behind the scenes, and I’m deeply grateful to everyone who made it happen. Mint House built a truly special brand and portfolio. We’re excited to be the long-term stewards of what the team created and to welcome their owners, team members, and guests into the Kasa network. With this integration, we’re: * Expanding into premier U.S. markets * Strengthening our commercial and distribution capabilities * Unlocking meaningful operating efficiencies at scale that should benefit all of our properties We’ve completed over 35 hotel and apart-hotel transitions to-date, and we’re working hard to integrate this portfolio with discipline and care. The credit belongs to the man who is actually in the arena...Who strives valiantly...who spends himself in a worthy cause...If he fails, at least he fails while daring greatly, so that his place shall never be with those cold and timid souls who neither know victory nor defeat." Sonder Inc. was certainly in the Arena. They had a talented and passionate team. A big vision. Strong backing. And yet they collapsed. In short, they failed while daring greatly. At the same time, it's oft said that you learn more from failure than success. It would be a mistake not to look at Sonder for lessons. And at Kasa, we’ve been on the front lines of their journey. We've taken over operations from more Sonder properties than anyone else. We've seen the lessons first hand. So, I reluctantly step out of the Arena for a moment to be a Critic. In my piece published in Commercial Observer, I reflect on what lessons the Sonder collapse holds for the future of the hospitality industry. But again, it's not the Critic who counts. The company just introduced Blue Jay, a new system that combines three robotic arms on a track to pick, sort, and consolidate items in a single workstation. Up to 10 robots can operate simultaneously on the tracks. Each robot supports a payload of up to 5.5 kg. The system features a hybrid gripping mechanism with both suction and fingers. Currently testing in South Carolina, Blue Jay is designed to expand Amazon’s “Sub-Same Day” offering, where packages arrive in hours, not days. The system can handle about 75% of shippable items in a fulfillment center. Unlike previous systems (Cardinal, Sparrow, Robin), Blue Jay was developed in just over a year, thanks to heavy use of digital twin simulations. Super impressive to see the machine live! If it's not obvious, hospitality is all these things plus the people and experiences that connect them. Here are my highlights + takeaways from three events each offering a unique lens on where hospitality is heading: 1. Indie Cultivate Independent Lodging Congress: Independents are thriving & for good reason. What a fresh vibe! A standout for me was Roman Pedan, Founder & CEO of Kasa, who is redefining what it means to be tech enabled. Rather than trying to layer new tools onto outdated systems, Kasa built its own technology platform around the actual needs of hospitality operations and then its extended-stay apartment hotel model on top of those capabilities. 👉 Technology is not an add-on to the business, it is part of the foundation. 2. Massachusetts Lodging Association Tech Summit: Sean Cohen introduced the six panelists asking them to "explain what you do to a kindergartener" and for a room full of people navigating a new landscape, this was genius! The panel was sequenced around the guest and operator journey from demand generation (Kismet) to physical security (dormakaba), predictive procurement (Reeco), operational efficiency (Optii), and guest rebooking (Directful). It was clear that tech has a part to play in supporting every part of the hospitality lifecycle. 🚤 Paul Bennie captured the adoption challenge well: in an industry that can be slow to move, aka Titanic, how are you identifying the right speedboats to help steer the ship? 3. Boston University School of Hospitality Administration Real Estate Symposium: 🍰 Let’s talk capital! The leadership panel made it pretty clear - in uncertain times, there is no magic playbook. Strategy can look like: > Leaning into strong conviction backed by deep team expertise (Aditya Bhoopathy, Noble Investment Group) > Leveraging your core strengths to capitalize on value-add opportunities (Bruce Percelay, Mount Vernon Company) > Taking the time to reshape your portfolio into a new direction (Ian Weissman, Park Hotels & Resorts) > Investing cross-industries and most importantly in people first companies (Tiffany Daniele, Union Square Hospitality Group) If you made it through this entire post, hope you learned something new. If not, at least some inspiration to get out of your house. 🚀

Walk through the lobby and you realize it’s something else entirely. A garden courtyard. An olive tree at the center. Lounge seating where guests actually sit and stay a while. Movie night every Tuesday under the open sky. Dinner at Olive & Rose with doors that open directly into the courtyard. Inside and outside blur on purpose. And the pool deck at golden hour, palm trees silhouetted against a California sunset. Chaise lounges full. Nobody is rushing anywhere. This is what hospitality built with intention looks like. The Kasa team’s highest priority is guest experience and WiFi sits at the top of that list. Working from the room. Streaming at the pool. Scrolling from the garden. The DzAani team was brought in to upgrade the full technology stack. High-speed fiber internet. Seamless WiFi across every guest room, the courtyard, and the pool deck. We experienced the property first. Then we delivered the infrastructure it deserves. Shoutout to Jacqueline Vo and her team for the warm welcome. And to Roman Roman Pedan - the vision shows. Roman Pedan liked thisRoman Pedan liked thisI just had a conversation with Roman Pedan who’s teaching a course at Columbia. The way he teaches feels like a view into the future of education and into the way we’ll work. He assigns project-based work, and for grading, each student is assigned 5 other projects, not to grade, but to *rank* from best to worst. Projects that are consistently ranked best out of a random set of 5 get an A, and so on. He also has a concept of grading the graders— if your friend’s project is consistently bottom-ranked, but you rank it the best, you are not a good grader, so you get penalized. There is a recursive element whereby the taste of people with the best projects, weighs more highly when ranking others. All of this is according to a formula which is transparent to the students. It scales so well. 1 person can effectively manage a class of 50+ students making pretty complex projects. It's also so robust to rapid AI development: The goal isn’t to make a project that meets x quality bar, the goal is the make the *best* project--Of course you can use AI, but if you just dump the task lazily into AI, you’ll get beaten by someone who skillfully uses AI and their own creativity and understanding of the material. Which is how actual work is today.

SF VC Takeaway #2: Pricing expectations, performance bars, and what’s actually getting funded. One theme that came up repeatedly in SF was how far pricing expectations and performance bars have shifted, even compared to just a few years ago. A few things investors kept anchoring to: 1️⃣ Median Series A valuations are higher than their 2021 peaks, but fewer of them are getting done. 2️⃣ Capital is being concentrated into fewer and fewer companies (and lots of capital!) 3️⃣ “Good” progress is no longer enough and the bar for standout performance has moved in an AI-native world So what does “top performance” mean right now? One investor told me that top quartile seed companies in their portfolio are going from $0 to $2M in ARR in <12 months. Outside of pure traction numbers, a few other themes that came up to describe "top performance": 📈 Explosive early revenue ramps (or a very credible path to them) 📊 Strong velocity and momentum for 2 quarters in a row, even if the baseline is small. 🚀 Clear signals of category leadership, not just product-market fit. Sometimes shown by either domain expertise, speed of product optimization, or by lack of competition in the category. This creates a counterintuitive dynamic where it can be easier to fund a company with strong pedigrees in a hot space and no traction yet than a company that went from 0 to $1M ARR at what used to be considered a rapid pace. Pricing today is driven by trajectories, not moments in time. We used to say investors invest in lines not points; I think that's more true than ever now because crossing certain milestones doesn't carry as much influence as it once did. Finally, investors still say that valuation matters, but many of them are acting differently. Pace and belief in category-defining companies really sets the price; while slower growth gets scrutinized rather than discounted. One silver lining in the camp of durable growth: Series A rounds are happening so fast that many companies don’t yet have meaningful history of retention data. Large bets are being made on velocity before the durability is proven. Several investors told me the same thing: we may soon swing back to a market where retention, not growth, becomes the defining metric. Let's hope so. I'll share my third SF VC takeaway tomorrow!

Thrilled to announce that Together Fund is investing in Sentra, alongside a16z speedrun! You track results in Jira. Decisions in Notion. Conversations in Slack. But the reasoning, the debates, trade-offs, and context behind why you chose A over B, disappears into what we call "Dark Matter." A decision made in March looks insane by July because no one remembers the constraints that made it smart. Here's a problem we see all the time in early studios: they copy-paste a VC fund's operating cadence and wonder why nothing feels right. Weekly deal flow reviews. Portfolio monitoring calls. Valuation-focused LP reports. All borrowed wholesale from a fund playbook. But a VC fund's primary activity is deal selection -- source, evaluate, check, board, wait. A studio's primary activity is venture creation -- generate, validate, recruit, build, launch. Those are fundamentally different jobs. When you run a studio like a fund, things break in specific ways: Your meetings are wrong. You're reviewing deal flow instead of venture build progress -- milestones, blockers, resource allocation. The work is building, not sourcing. Your team is wrong. Studios need builders at every level -- operators, designers, engineers. Not just investment professionals. You can't build companies with a team designed to pick them. 📉 Your metrics are wrong. Entry valuations and markups don't tell you anything useful. Cost-to-build-a-venture, time-to-market, and venture survival at 18 months -- those are the numbers that actually measure whether the studio is working. Your LP reporting is wrong. Report operational progress -- what's building, what's launching, what's been killed and why. Not just portfolio movements. Here's the lesson -- the studios that struggle most are the ones that adopted VC templates without modifying them for fundamentally different work. The portfolio companies don't exist until the studio creates them. Not a fund that happens to build things. A builder that happens to have a fund. The operating rhythm should reflect which one is primary. 🎯

💡Emerging GP Fundraising Insight #8: Rolling Closes Keep You Moving Small funds can't always afford to sit still until the target is hit. Rolling closes let you start deploying earlier, build a track record, and show momentum to prospective LPs. One GP told me that for Fund I ($5M target), he took capital as it came, signed, wired, and got to work. It wasn't perfect, but it kept the lights on and the deals moving. Sometimes the "sign and wire as it comes" approach is the only way to get moving. Takeaway: Momentum is a fundraising asset and rolling closes can help you keep it. Has anyone here used rolling closes as a strategic advantage?
