Running a nation-state OT attack scenario in that building, at this moment, was not subtle. Critical infrastructure and converged IT/OT environments aren't abstract risks. They're on a countdown clock. The scenario: APT33 targeting a smart grid company via contractor VPN credentials, living off the land, pivoting toward OT. Built on a real CISA advisory that dropped days before the event. What the room surfaced: 🔹 Most teams have never tested their hard sever dependencies. We walked through a tire manufacturer that could produce but couldn't ship — quality data lived on the IT side. Six weeks of stacked inventory. Self-inflicted. 🔹 The worst OT damage is usually what you do to yourself. Colonial Pipeline shut down not because OT was confirmed compromised, but because nobody was sure whether the gas nomination system could affect DCS operations. Know your IT/OT data flows before you need them. 🔹 A Golden Ticket is not a 'monitor and investigate' situation. The adversary already has your domain. 🔹 Assume your incident call infrastructure is compromised. Threat actors join Teams calls. AI meeting bots create discoverable transcripts. Plan out-of-band comms now. 🔹 Legal will drive your external narrative — not your CISO. Pre-establish regulator relationships before you're staring at a notification clock. The hardest decisions weren't technical. They were business decisions made under uncertainty. Robin Kearon reacted on thisRobin Kearon reacted on this2 Years ago I joined a company that had some technology integrations — but no formal partner ecosystem, no commercial framework around them, and no GTM motion to turn them into revenue. Last quarter, Forrester gave Immersive the highest possible score in the Partner Ecosystem category of their Wave for Cybersecurity Skills and Training Platforms. To be fair Robin Kearon needs a lot of kudos for this, it was a true one team effort, across Tech, GSI's and VAR's. Here's what actually made it happen — and what I'd do differently: 1. I stopped trying to be everything to everyone. The temptation in a greenfield build is to formalize every relationship that exists and sign every partner who'll talk to you. I made that mistake early. The reset was necessary: identify the 5–6 platforms your customers already live in, and go deep there first. For us, that meant Google, Microsoft, CrowdStrike, Elastic, Fortinet and Palo Alto— and deliberately not chasing the next 20 until those were producing. 2. CEO-to-CEO matters more than you think. Technical integrations can be built by anyone. Durable partnerships get sealed at the executive level. I spent real time getting our CEO in front of theirs — not for vanity, but because it changes the conversation from "vendor relationship" to "strategic bet." We converted relationships that started as competitive friction into deeply integrated alliances because of those conversations. 3. Revenue-first framing, always. I've seen ecosystem teams die because they measure themselves in logos and certifications. Every partner I formalized had to answer one question: how does this move ARR? Whether that was protecting renewals, unlocking net-new accounts, or removing integration friction that was killing deals — it had to connect to revenue. If it didn't, it wasn't a priority. 4. The hard part isn't building the ecosystem. It's internal alignment. Sales doesn't automatically trust partners. Product doesn't automatically prioritize integrations. Getting cross-functional buy-in — Finance, Product, Sales, Marketing — around a partner motion is harder than any external negotiation I've done. You have to speak every team's language and make the internal sell before the external one. The Forrester recognition means a lot. But what I'm most proud of is that this ecosystem generates real revenue — not just good-looking slide content. If you're a founder or executive building your first partner ecosystem — or trying to turn informal integrations into a real revenue driver — I'd genuinely enjoy the conversation. OpenText just laid off 1,600 people while announcing that AI skills are now mandatory for all new hires. Employees are being told to prove why AI can’t do their job before asking for headcount or resources. An increasingly common refrain in corporate Canada … (hello Shopify). But. If every company follows this path—cutting staff, leaning on AI to drive margin—who’s left to buy what they sell? I ran some quick math (with a little help from GPT): 1,600 tech jobs at an average $75K salary, with about 65% typically going toward consumer spending, comes out to $78 million in lost annual spending. That’s $78 million not circulating through restaurants, retailers, service providers—or other tech companies. The logic of profitability is clear. But there’s a limit to how much human labor you can remove from the system before you start eroding the very demand your business depends on. We can’t automate our way out of an economy that still runs on people.
