The usual failure patterns haven’t changed: No clear business owner Process decisions postponed “until later” Senior leaders delegating the hard calls SIs rewarded for scope, not outcomes The result? Low adoption. Poor data. Performance dips post go-live. What actually matters in ERP transformations: -> One accountable business owner (not IT, not the SI) -> Clear rules on what’s standard vs. local -> Relentless scope discipline -> Incentives tied to adoption and data quality In PE-backed companies, ERP isn’t just a tech project. It’s a leverage point for pricing, working capital, and scale, or a multi-year distraction. Bottom line: ERP doesn’t fail because the software is complex. I’ve been asked a few times lately about when to implement an ERP versus other critical business systems — things like AP automation, CPQ, or O2C platforms. Should you roll them out together, or tackle one before the other? Like most implementation questions, the answer is “it depends.” But here are a few key considerations I use when helping clients decide: • Tech debt – What happens if you keep your legacy ERP or homegrown inventory system while replacing other platforms? Will that create costly integration workarounds or more manual effort? • Where’s the pain? – Which system, if it went down, would stop your business in its tracks? And which one is holding you back from scaling effectively today? • Future readiness – Are you maxing out what your current tech stack can handle? How well will it support where you want the business to be in 2–3 years? At the end of the day, the biggest signal comes from where the pain lives.
